OPERATING GUIDE / AI EMAIL

Turn the inbox into a governed workflow, not an automatic sender.

AI Mail Operations is the workflow service: a defined mailbox process, classification model, approved knowledge, drafting and routing controls, operational measurement and exception handling. The public starting rate is US$1,000 for setup plus US$500 per month. It is separate from the US$200-per-user annual business email account and from the separately scoped AI Mail Security service.

01 / SERVICE BOUNDARY

Three email offers answer three different buying questions.

A mailbox licence, an operational workflow and a security layer are not interchangeable. Treating them as one product creates a false price comparison and leaves the buyer unsure about responsibility. NobleJackal therefore keeps the commercial records separate. The annual business email option provides one governed account. AI Mail Operations designs and runs a defined communication process. AI Mail Security addresses protective controls around mail flow, identity, filtering and threats.

AI Mail Operations starts from US$1,000 for setup and US$500 per month. Setup covers discovery of the agreed process, message taxonomy, decision rules, connection design, approved response sources, evaluation cases and initial implementation within the written scope. The monthly component covers the operating cadence named in that scope: reviewing exceptions, maintaining rules and approved knowledge, observing workflow health and reporting on the agreed measures. Mail provider fees, model or API usage, premium connectors, storage and other third-party costs are excluded unless the proposal expressly includes them.

The starting rate is not a promise to automate every mailbox, department or action for the same fee. Volume, number of mailboxes, languages, connected systems, data sensitivity, approval depth, response-time expectations and support windows materially change the work. Those variables are confirmed before access is granted. Bulk marketing and unsolicited sending are outside this service; the design centres on legitimate business correspondence and traceable operational handling.

01

Business email account / US$200 per user per year

A public annual option for one governed business mailbox. It is an account-level service, not a multi-system automation project, managed workflow or unrestricted sending product.

02

AI Mail Operations / from US$1,000 setup + US$500 monthly

A defined workflow for intake, classification, approved drafting, routing, escalation and measurement. Exact mailbox count, integrations, operating limits and support are written before work starts.

03

AI Mail Security / pricing upon request

A separate security engagement for mail-flow exposure, identity controls, filtering, anomaly handling and protective operations. It is not silently bundled into workflow automation.

02 / INTAKE AND STATE

Design the work around cases, ownership and state—not around an impressive reply demo.

The first design object is not the prompt. It is the business case created by an incoming message. A sales enquiry, invoice query, supplier notice, complaint, booking request and security report have different owners, source systems, deadlines and acceptable actions. We map those differences before classification begins. Messages that do not meet a known case definition stay visible for human triage instead of being forced into the nearest category.

A useful taxonomy is small enough to govern and detailed enough to route. Each class records the required evidence, permitted action, destination, priority, service clock and escalation condition. Confidence is treated as one signal rather than permission. Low confidence, conflicting account data, missing attachments, unusual sender context or high-impact intent can all block automatic progression even when the classifier appears certain.

The workflow also needs durable state. A message may be new, awaiting context, assigned, draft-ready, awaiting approval, sent, paused, escalated or closed. That state should not live only inside a model response. It belongs in a system that can be queried, retried and audited. Duplicate notifications and repeated provider events must not create duplicate replies, tickets, orders or CRM updates.

Thread context is assembled deliberately. The system retrieves only the history and customer facts needed for the current decision, records which source version was used, and distinguishes quoted text from a new instruction. Attachments, forwarded chains and signatures can contain stale, private or malicious content. They are inputs to inspect, not commands the workflow must obey.

01

Case definition

Name the business event, valid sender context, required fields, owner and completion condition before choosing an automation path.

02

Routing taxonomy

Use explicit categories with fallback and escalation paths. Unknown does not mean low priority, and a high confidence score does not replace policy.

03

Durable state

Keep status, ownership, timestamps, source references and decision records outside the model so work can resume safely after failure.

04

Duplicate safety

Assign an idempotency key to side effects. A retry may re-evaluate a case, but it must not send the same message or create the same record twice.

03 / ACCESS AND UNTRUSTED CONTENT

Mailbox access is privileged; every message is untrusted until policy says otherwise.

An email workflow can expose customer records, contracts, credentials, personal data and internal decisions. Access is therefore designed from the minimum function the workflow needs. Reading message metadata, reading bodies, creating drafts, changing labels and sending mail are different permissions. If a process only classifies subjects and routes metadata, it should not inherit unrestricted read-and-send authority by convenience.

Gmail and Microsoft 365 expose different permission, delegation, notification and synchronisation models. We record whether access is delegated or application-wide, which mailboxes are in scope, who approved it, how tokens are stored and rotated, and how access is revoked. Provider events are validated, queued and reconciled with the source mailbox; a webhook acknowledgement is not proof that the underlying business action completed.

The message body, links, documents and images are treated as external content. An instruction embedded in an email can attempt to redirect an AI assistant, reveal data or trigger an unauthorised action. System policy and tool permissions remain outside that content. The model cannot promote a sender's wording into a trusted rule, and retrieved material cannot silently enlarge the workflow's authority.

Sensitive data handling is written before production. The record states what is transmitted to a model provider, what is redacted, where logs are stored, how long they remain, who can inspect them and which fields must never appear in prompts or telemetry. When the approved privacy and security boundary cannot support the use case, the correct result is a narrower workflow or no automation—not an invisible exception.

01

Least privilege

Grant the smallest read, draft, label or send permission that supports the agreed task; review tenant-wide access separately.

02

Trusted control plane

Keep policies, tool allowlists, credentials and approval rules outside message content and retrieved attachments.

03

Event verification

Validate provider notifications, preserve source identifiers, handle renewal and missed-event conditions, and reconcile before acting.

04

Data boundary

Document model-provider flow, retention, redaction, regional and contractual constraints before real correspondence enters the system.

04 / DRAFTING, ACTION AND REVIEW

Separate understanding, drafting and action so one weak output cannot become a business decision.

Classification asks what kind of case this is. Extraction asks which facts and requested actions are present. Retrieval finds approved policy, account or product information. Drafting proposes language. Sending creates an external commitment. These stages have different error costs and should have separate checks. A fluent draft can still cite an expired policy, misunderstand a negation or promise a term the business never approved.

Knowledge-backed drafting uses named, current sources with ownership and review dates. The workflow should surface the evidence used for important claims and refuse to improvise when the source is missing or contradictory. Tone guidance can shape expression, but it cannot override facts, commercial authority or legal review. Native-language templates are maintained independently where the organisation serves several markets; literal translation is not a quality control.

Human approval is placed according to impact. Routine acknowledgements may be eligible for automatic sending after testing and written approval. Price changes, contractual language, refunds, payments, account access, recruitment decisions, complaints, regulated advice and unusual attachments normally require a named reviewer. The system records who approved what version and what changed after approval.

Evaluation begins with real, properly handled examples stripped of unnecessary personal data. Tests cover correct class, routing, factual support, completeness, tone, prohibited claims, escalation and safe refusal. Adversarial cases include spoofed urgency, hidden instructions, conflicting attachments and attempts to obtain data from another customer or thread. A model or prompt change does not move into production until the agreed regression set has been rerun.

01

Draft before send

Create a reviewable draft as the default. Automatic sending is a separately authorised state for narrow, tested cases.

02

Source-backed answers

Link material statements to an approved knowledge record and expose uncertainty instead of filling gaps with plausible prose.

03

Impact-based approval

Route financial, legal, identity, employment, complaint and exceptional cases to an accountable person.

04

Regression evidence

Measure each material model, prompt, rule and knowledge change against fixed normal and adversarial cases before release.

05 / OPERATION AND MEASUREMENT

Measure whether work moved safely—not how many words the model produced.

An operating view follows the case from arrival to completion. Useful measures can include time to first ownership, time to approved response, unresolved age, routing correction rate, draft acceptance, factual correction, escalation, duplicate prevention and reopened cases. Volumes are segmented by class, language and risk so one easy queue cannot hide a failing high-impact process. A lower handling time is not a success if missed work, unsafe replies or rework increase.

Exceptions form the improvement queue. We examine why the case failed: unknown intent, missing customer data, stale knowledge, integration outage, provider throttling, prompt injection signal, permission failure, reviewer delay or policy ambiguity. The remedy may be a better rule, a narrower permission, a new source record, a clearer human responsibility or removal of automation from that class. Not every exception calls for a larger model.

Operational continuity includes renewal of provider subscriptions, token health, queue depth, retry limits, dead-letter review, synchronisation gaps, model and connector changes, and a manual fallback. Alerts need an owner and an action. Logs need enough context to reconstruct a decision without copying entire confidential conversations into every observability system.

The written engagement names the mailboxes, workflows, languages, integrations, approved actions, reporting cadence, change allowance and support window. It also names what remains with the client and which provider costs are separate. The public monthly starting rate does not imply continuous 24-hour monitoring, a fixed response time, unlimited revisions or unlimited engineering. Any such service level exists only when it is stated in the signed scope.

01

Flow measures

Track ownership, response, backlog and completion by case type; compare against an agreed baseline rather than an unsupported productivity claim.

02

Quality measures

Track routing corrections, factual edits, approval rejection, unsafe-output blocks and reopened cases alongside speed.

03

Operating health

Observe provider subscriptions, synchronisation, tokens, queues, retries, integrations and manual fallback as one service chain.

04

Written service boundary

Mailbox count, volumes, languages, integrations, support times, third-party charges and change work are explicit before monthly operation begins.

BUYER QUESTIONS

Questions to settle before connecting a live mailbox.

01What is the difference between the US$200 email account and AI Mail Operations?

The US$200 annual figure is per user for one governed AI-assisted business email account. AI Mail Operations is a separate workflow service starting at US$1,000 setup plus US$500 per month for an agreed process involving classification, approved drafting, routing, exceptions and operational review. Provider, model, connector and other third-party charges are separate unless included in writing.

02Can AI Mail Operations work with Microsoft 365 or Gmail?

It can be designed for Microsoft 365, Gmail or another system when the required authorised interface, permissions and event model are available. Compatibility, mailbox type, tenant policy, scopes, data region, provider limits and integration cost are checked before the connection is promised.

03Will the system send every reply automatically?

No. Drafting and sending are separate permissions. Automatic sending is limited to narrow, tested classes that the client approves in writing. Financial, legal, identity, complaint, employment and unusual cases can be held for a named human reviewer, and any case can fall back to manual handling.

04Does the monthly fee include AI Mail Security and unlimited support?

No. AI Mail Security is a separately scoped service. The monthly starting fee covers only the mailboxes, workflows, review cadence and support window written into the AI Mail Operations proposal. It does not imply 24/7 monitoring, fixed response times, unlimited engineering, unlimited volume or unlimited third-party usage.

05How do you decide whether the workflow is working?

We agree a baseline and observe case ownership, response and completion time alongside routing corrections, factual edits, approval rejection, escalations, duplicate prevention and reopened cases. No reduction in workload or response time is presented as achieved until the agreed evidence shows it.
